THE PILOT PARADOX
Pilots are deliberately designed to reduce complexity. A limited group participates, a defined use case is selected and organisational dependencies are reduced. That is precisely why pilots are useful.
But those same characteristics can make them poor predictors of what happens at scale. An organisation may therefore prove technical feasibility without yet proving commercial viability.
SCALE CHANGES THE ECONOMICS
A solution used by twenty motivated employees behaves differently when introduced to two thousand. Integration, governance, security, data quality, operating models and adoption become critical.
Costs that appeared insignificant during experimentation can become substantial. Equally, benefits that looked modest in a pilot can become enormous when multiplied across the organisation.
THE MISSING QUESTION
The discussion after a successful pilot often becomes: how do we scale this? But there may be a question that should come first: should we?
That requires returning to the original business opportunity. What outcome were we trying to create? What is that outcome worth? Did the pilot provide evidence that the value can actually be captured?
VALUE DOES NOT APPEAR AUTOMATICALLY
Even when technology performs exactly as expected, business value can disappear between implementation and everyday operations. People continue using old processes, released capacity is never redeployed and the solution becomes another layer of technology rather than a different way of working.
The project can therefore be technically successful and economically disappointing at the same time.
THE NEXT AI MATURITY CURVE
The first phase of enterprise AI was largely about discovery: what is possible? The next phase is likely to be much more demanding: what is valuable? And after that: can we actually realise the value?
Those questions move AI from experimentation into business management and require a different conversation between technology, operations, finance and commercial leadership.
BEFORE SCALING THE NEXT PILOT
Perhaps the most important decision after a successful AI pilot is not how quickly to scale it. It is whether the evidence justifies doing so.
